I got a 2 on Synthesis. But honestly I thought my recommendation was solid — I said they should cut underperforming SKUs and renegotiate supplier contracts. What was actually wrong with it?

Your recommendation had the right instinct but missed three things that separate a 2 from a 4:

1. No evidence trail. You said "cut underperforming SKUs" but never referenced the data you uncovered. A strong synthesis sounds like: "Based on the 15% margin gap we identified in Q3 data, I'd recommend cutting the bottom 20% of SKUs which account for only 4% of revenue."

2. No risk acknowledgment. Cutting SKUs has supplier relationship risks and could reduce shelf presence. Interviewers want to hear you've considered the downside.

3. You only synthesized when I asked. At McKinsey, you're expected to proactively say "Let me step back and share where I'm landing" before being prompted.

That makes sense. How would I actually practice proactive synthesis? Like what should I literally say mid-case?

Use this phrase as a template:

"Before I keep going, let me share where I'm landing so far. Based on [data point 1] and [data point 2], my working hypothesis is [X]. I'd want to pressure-test this by looking at [Y] next."

Practice saying this out loud after every 2nd question you ask in your next case. It'll feel forced at first but becomes natural after 3-4 cases. That single habit is worth at least half a point on synthesis.
